A packaging problem often starts quietly.
One product needs a slightly different bag size. Another requires a different finish. A seasonal SKU gets its own format, and a new sales channel asks for another version. None of these decisions seems unreasonable on its own. Six months later, however, a brand may be managing dozens of packaging specifications for products that could have shared a much simpler system.
The issue is not that customization is bad. Custom packaging is often necessary for product protection, branding, and filling requirements. The problem appears when every SKU is treated as a completely independent packaging project.
For growing brands, packaging standardization can create a useful middle ground: enough flexibility to support different products, but enough commonality to reduce unnecessary complexity in purchasing, production, inventory, and quality control.
The Hidden Cost of Too Many Packaging Specifications
Packaging cost is usually evaluated on a per-unit basis. That number matters, but it does not tell the whole story.
A packaging specification also creates work for purchasing teams, warehouse staff, quality inspectors, designers, and production planners. When every product uses a different material structure, bag dimension, closure, or printing specification, these small differences accumulate.
A company with 20 products does not necessarily need 20 completely different packaging structures.
In many cases, several SKUs can share the same basic material family or production format while retaining different dimensions and artwork.
That distinction is important because standardization does not mean making every package identical. It means identifying which characteristics actually need to be different and which ones can remain common.
Where Complexity Usually Comes From
Packaging complexity tends to increase in several predictable areas:

Group products according to their physical and commercial requirements rather than their individual names.
For example, a personal-care company may have several liquid products with similar viscosity, filling temperatures, package weights, and distribution conditions. These products may not need completely different packaging structures simply because they have different fragrances or labels.
The same principle applies to dry foods, household products, accessories, and many other consumer goods.
A useful product-family review looks at:

A practical packaging platform might use a limited number of core sizes, with different artwork and product information for individual SKUs.
This approach is particularly useful when a company has a large product range but relatively predictable package dimensions.
For example, instead of developing eight unrelated pouch sizes, a brand might establish three core formats:
Small format: trial products, samples, and low-volume SKUs
Medium format: primary retail products
Large format: family-size or refill products
The exact dimensions depend on the product, but the principle remains the same: create a controlled range rather than an unlimited number of specifications.
A well-planned platform can also simplify artwork development. Designers work from established dielines instead of creating a completely new production file every time a product is launched.
For companies already working with different flexible formats, maintaining clear product specifications across the portfolio is often more valuable than simply reducing the number of packaging designs.
Standardization Can Improve Purchasing Decisions
Procurement teams benefit when packaging specifications are easier to compare.
If every supplier quotation uses a different structure, thickness, dimension, and terminology, price comparisons become unreliable. A cheaper quotation may simply represent a different technical specification.
A standardized purchasing specification should define the characteristics that affect performance and cost.
This might include:

Inventory Is Often Where Standardization Pays Off
Packaging inventory occupies physical space and ties up working capital long before the finished product reaches customers.
A company managing 30 packaging formats has a very different inventory problem from one managing 10 core formats, even if both sell the same number of products.
Excess variety can also create obsolete stock.
A discontinued product may leave thousands of printed bags that cannot easily be reused. Standardizing the structural part of packaging does not eliminate this problem completely, but reducing unnecessary variation can limit the amount of specialized inventory exposed to product changes.
This becomes especially relevant for brands with:

One concern is that standardized packaging will make products look generic.
That only happens when standardization is applied to the wrong parts of the package.
The structural elements can remain consistent while the visual identity changes through artwork, color, typography, finishes, windows, or other design elements.
A brand may therefore use a common packaging platform while giving each product its own visual identity.
For companies that rely heavily on printed flexible packaging, this separation between structural standardization and visual differentiation can be particularly useful.
The structure provides manufacturing consistency. The artwork provides product-level differentiation.

The Supplier's Role Changes as the Product Range Grows
A packaging supplier should not only manufacture individual orders. For a growing brand, the supplier can also help identify unnecessary variation within the packaging portfolio.
That requires visibility across SKUs.
Instead of asking only, “Can you manufacture this bag?”, procurement teams can ask:
Which parts of our current packaging specification actually need to be unique?
A capable supplier can compare dimensions, materials, sealing requirements, printing methods, and production constraints across different products and identify areas where specifications can be consolidated.
For brands sourcing multiple packaging formats, a broader flexible packaging solution can sometimes be more useful than managing each packaging order as a separate project.
A Better Packaging System Is Not Always the One With the Fewest SKUs
Reducing packaging variety sounds simple, but the real objective is more practical: make the packaging portfolio easier to manage without creating technical compromises.
A well-designed system gives product teams enough freedom to launch new SKUs while giving procurement and operations teams enough consistency to control cost, inventory, and quality.
For a small brand, this may mean establishing a few standard package sizes before the product range becomes complicated. For an established manufacturer, it may mean reviewing existing specifications and identifying formats that have evolved independently over time.
The savings may not come from a dramatic reduction in the price of one bag. They can come from fewer obsolete materials, simpler purchasing, easier quality control, better inventory planning, and fewer packaging decisions that have to be made from scratch.
That is where packaging standardization becomes more than a design exercise. It becomes part of product portfolio management.
